Hacking Skinmake.exe/bin whatever ????? error

so first of all, hopefully i won't be sacrificed to the big N because i wrote a topic

i did try search and so on
my problem ->
i use/d the "M3_SakuraSkinmake_v.03" to create (miracles !) a sakura skin.
the first error i got where about the sizes, so i reduced the sizes to the proper types
then i got a strange ????? error stating nothing as ? i think it could be that i haven't installed the chinese symbols on my pc but otherwise it wouldn't help me either
if i had them installed.

sooooo if you have any advice or probably another solution to make a skin from the default folder, with default name, default sizes and most of the bmp's so far reduced to 256 colours.

if hardware information is needed let me know

if my case is hopeless please don't tell my wife !
