I've been trying for hours, but no matter what the result is that the game boots only to claim that it failed to start

Sorry that this was ignored and I came looking for an answer too but you can just use hactool and it shoud help if the game dosn't boot you did something with the game files

Hactool doesn't pack NCA...

And non official NCA requires using full set of sigpatches to work
