Hardware Faulty Disc Drive

For some reason, all discs that are inserted in my Wii U come up with an invalid disc error. I've tried using multiple discs and even wiping all settings and still no fix. Called up Nintendo and since its out of warranty, they've quoted between $50 - $200 depending on what the exact reason for fault is. Has anyone here bought OEM drives from eBay and fixed these things themselves? I'm not sure if I want to dish out half the cost of a console just for a measly repair...
 
Considering nintendo sells refurbished sytems for $200 with a full year warranty I would not even consider giving them more than $50 for a repair.

I think you will have an encryption issue putting another drive in it yourself.
 
Unfortunately I'm in Australia and the service fee alone is $50 even if I reject the quote. The most they'll charge for a repair is ~$200
