help needed to Extract nca files

Hello All...
I am trying to replace a game icon without using systweak, then repack into a nsp.
I already know how to extract a nsp and xci files to reveal the nca files.
The issue is, I don't know how to extract the nca files. I looked everywhere I can think of but mostly all tutorials are for older fw and just do not work for me.
Any help is kindly appreciated!

Use hactool, older tutorial still work. Or you can use dbi.nro by duckbill and select see game files option. It opens up the selected title/update/dlc game files so they are accesible through USB on a PC. Then you can just extract whatever file you are looking for.

So I managed to extract all the nca files individually and still cannot locate the game icon or save icon.
Does anybody know where it is located at in a game? Is it someplace beyond a nca file?
I am at a loss....
Also what is the steps to take to do this via DBI?

Can someone explain to me how to use hactool (from here https://github.com/SciresM/hactool)?
I am not familiar with those kind of programs.
